Project Management: Redesigning Compliance Training for Internal Efficiency

Introduction

This project involved the complete redesign of the company’s annual Information Privacy & Security Awareness (IPSA) training. The previous version of the course had been developed by an external vendor, and after years of use, it had become costly to update and increasingly outdated—several internal policies had shifted, and multiple in-course links no longer worked. The company decided to transition the course in-house to better control content, reduce costs, and ensure timely updates moving forward.

My Role

I served as both the instructional designer and project manager for the new course development. The training was built for delivery across multiple business units and subsidiaries, reaching several thousand employees company-wide. I led the project from initial content analysis through course launch—collaborating with SMEs and stakeholders, writing the script, creating the storyboard, and building the course in Storyline and Vyond.

Strategic Planning & Timeline Management

At the start of the project, I worked with key stakeholders to establish a realistic development timeline that accounted for known policy updates and legal reviews. We anticipated early on that certain content areas would be delayed due to evolving legislation, so I built flexibility into the plan to keep progress moving on other fronts while we awaited final decisions.

I used Microsoft Planner to organize project phases, track tasks, and coordinate dependencies. This tool allowed me to clearly map out milestones, identify bottlenecks early, and keep the project aligned across departments.

Cross Functional Collaboration

Regular check-ins with stakeholders—including legal, compliance, and subject matter experts—helped ensure alignment and kept communication flowing. I facilitated meetings, documented action items, and served as the central point of contact between content owners, reviewers, and developers. This was especially critical in maintaining momentum through periods of content-related uncertainty.

Balancing Scope & Resources

In addition to managing timelines and stakeholder input, I made real-time decisions to keep the scope manageable—prioritizing high-impact updates while balancing available resources. I worked closely with a small internal team to delegate specific tasks, including voiceover recording and review cycles, while overseeing the entire process from concept to delivery.

While project management was my primary focus, I also led the instructional design and development process to ensure the final course met both compliance standards and learner expectations. I conducted a full content analysis of the existing vendor-produced course, then collaborated with subject matter experts to identify updates, eliminate outdated material, and incorporate new requirements.

From there, I wrote a detailed course script in Microsoft Word, created a comprehensive storyboard using Canva, and built the final course in Articulate Storyline 360, with additional animated segments created in Vyond. Voiceover was recorded in-house by a team member, and I coordinated its integration into the final course.

Throughout the process, I ensured that instructional best practices were followed while also managing review cycles, feedback implementation, and version control—all while staying aligned with the broader project timeline.

Delays from Policy Updates

One of the most significant project constraints was the need to align course content with evolving legislation and internal policy changes. Certain updates couldn’t be finalized until legal decisions were confirmed, which introduced uncertainty into the timeline. To mitigate this, I created a flexible project plan with built-in buffer time and restructured task dependencies so that other components of the course could move forward in parallel.

Balancing Course Length with New Requirements

The original training was already lengthy, and this redesign introduced even more essential content. My challenge was to incorporate new material without overwhelming the learner. I worked closely with SMEs and stakeholders to streamline messaging, group related concepts, and trim unnecessary redundancy—ultimately keeping the final version only 15–20 minutes longer than the original course while improving clarity and relevance.

Maintaining Forward Momentum

To avoid bottlenecks and keep the team engaged throughout periods of waiting, I prioritized regular communication, incremental approvals, and proactive task shifting. This helped maintain morale, foster accountability, and ensure that no time was wasted during delays.

The new Information Privacy & Security Awareness training successfully launched and fully replaced the outdated vendor-developed course. Because it was created in-house, the company now has full control over content updates—eliminating the need for costly external revisions and ensuring future updates can be made more efficiently.

The course was delivered company-wide across multiple business units, reaching several thousand employees. While formal learner feedback isn’t typically collected for compliance-based training, I received strong positive feedback from stakeholders on both the design of the course and the overall project management. Several team members specifically noted the clarity of the final deliverables, the smooth coordination process, and the ability to stay on track despite external constraints.

Due to internal content ownership and company policy, visual previews of this course cannot be shared publicly. While this project does not include a demo or screenshots, all course materials, designs, and project documentation were created and managed in-house.

This project reflects my ability to manage complex, high-visibility training initiatives from start to finish. Balancing stakeholder needs, evolving compliance requirements, and shifting timelines, I led both the strategy and execution behind a course that will serve thousands of employees across the organization.

While instructional design was a key part of the deliverable, it was the project management—planning, collaboration, adaptability, and follow-through—that made this work successful. This case study demonstrates how I approach projects with both structure and flexibility to deliver results that are scalable, effective, and aligned with organizational goals.
